This is the third in a series of videos on feedback. You can watch the previous videos from the links below.

In this episode, we talk about how to get others to accept the feedback you are giving – leading them to action.

Tweet it out: Before people can apply the feedback you give them, help them accept it as valid and useful. Before that happens, application is unlikely. @KevinEikenberry

How fast are you going? How fast should you be going? Do you even know where you are going? Kevin is joined by Alan Willett, author of Lead with Speed: Fire Up Your Team, Power Your Engines of Development, and Make Your Organization Soar. Many organizations would say they need to be faster, whether that’s features added, products to market, or customer response. Alan suggests our speed needs to be relevant to the value. You can go as fast as you want, yet if you aren’t accomplishing your goals or are just fixing problems, are you moving forward? Sometimes it’s not about working harder/faster, it’s about doing something different.

Last week I talked about the first step in giving effective feedback. You can watch that episode here.

In this episode, I am talking about the second step. But before I do that, let's review the four steps again:

  1. Feedback must be heard.
  2. Feedback must be understood.
  3. Feedback must be accepted.
  4. Feedback must be applied.

To help you apply step #2 above, I am giving you six simple and easily implemented ideas in this episode.

Your face is how you feel about yourself and how you project to the world. Maya Hu-Chan is the author of SAVING FACE: How to Preserve Dignity and Build Trust. She sits down with Kevin to talk about the role face plays in leadership through stories and examples. Whether we are working face-to-face or remote, local or global, leaders need to understand the concept of “saving face” to create and build relationships for organizational success. When team members feel psychologically safe, they perform better.

Key Points

  • Honoring face, saving face, and losing face.
  • Psychological safety.
  • Triple A Model.

There are tons of tips out there for delivering feedback. The problem is that tips are only tactics until we start with the basics.

First, we must understand the goal of feedback which is that the other person will take action on that feedback.

And then, we have to ensure that the feedback is actually heard.

In today’s episode, I am giving you four invaluable tips to help you ensure that your feedback is heard so that it can be acted upon.

How do you give feedback? Maybe the better question is, how do you receive feedback? Steve Herz believes we need to create the environment for the give and take. Once we can accept feedback and take action to improve ourselves, giving feedback is easier and more accepting. Steve is the author of DON’T TAKE YES FOR AN ANSWER: Using Authority, Warmth, and Energy to Get Exceptional Results. Steve and Kevin discuss the AWE model and the “soft skills” we don’t focus on or dedicate resources to building. Yet, these skills help us become more confidence-inspiring and more respected, leading to more trust in your team. Steve shares examples of the model in action and how this now plays out in our current work environment.

Key Points

In this episode, Steve discusses:

  • Feedback.
  • The AWE model - authority, warmth, and energy.

Remember recess? Swinging happily on swings, monkeying around on the monkey bars, or zooming down slides...

As kids, this was an important part of the day. It gives children the chance to socialize, burn off some much needed energy and re-focus so they are better equipped to learn throughout the day.

Not surprisingly, these are all things that we need as adults as well. And it's why breaks are so powerful to our success.

When we make the time for breaks throughout the day, we will get more accomplished, have better ideas and generally less stress.

And when we're working remotely, we need these breaks even more. In today's episode, I'm laying out the case for breaks!

Timothy Lupfer wants us to get back to basics about leadership. It is a role we are usually given and involves followers (whether they be employees, students…). Leadership is narrower than most of us think. Leadership is the role of affecting followers to achieve organizational goals. Tim is a retired Army, former consultant, and the author of Leadership Tough Love: Examining Leaders Through the Lens of Reality. He shares with Kevin his thoughts about leadership and why it’s more than just a position. He discusses scalability, specifically as it relates to the number of true relationships we have. Leaders need to focus on their immediate group, and we need good leaders at every level (to keep close relationships).

You are leading…and others are watching.

This is true when things are going well and when they’re not going so well.

That’s right. That means as a leader, you are on display. And in the words of my friend, Tom Peters, it’s always showtime.

However, all of this does not mean that I am suggesting that as leaders we have to be “actors” or pretending at our job. Quite the opposite in fact.

Check out this episode below to see how leaders can harness the “spotlight”!

Tweet it out: As a leader your team is always watching. You ARE leading by example. Do you like the example you are setting right now? @KevinEikenberry

How are you using the power you have (for good or evil)? Yes, we all have power just through our relationships between colleagues, family, and friends. Thereby, it can be a bit tricky. According to Deborah Gruenfeld, we need to embrace and own our power, even if we are uncomfortable with it. Deb is a social psychologist and the author of Acting with Power. She shares with Kevin that there are levels of power and it is a responsibility that is yours. Often there are negative connotations with power, however, when you look at it in action, force is rarely used. People want to help you, so you will help them. When you have control over another’s outcomes you need to think about the interests you are serving; be the person other people hope you will be.

Do you have a Day One or Day Two mentality and why does it matter? Alex Kantrowitz sits down with Kevin to talk about mindset and culture. Alex is a senior technology reporter at BuzzFeed News and author of Always Day One. Alex interviewed more than 130 tech insiders from hourly workers to executives to share how the “Tech Titans Plan to Stay on Top.” However, the lessons learned don’t just apply to Silicon Valley. To become stronger and more successful leaders must continue to look at their business. They recognize change is constant and a Day One mindset will get you to your future state.

Focus is really important to leaders. What we study and think about, GROWS.

So during difficult times, it’s even more important to be sure that we aren’t focusing on the negative; that we avoid putting negativity under the microscope.

Here’s what I mean…

We have the tools for accounting principles, and these have remained unchanged for years. Yet we have no real tool to measure customer loyalty, and every bit of cash flow starts with cash from the customer’s pocket. Kevin is joined by Rob Markey. He is the author of a new Harvard Business Review article on how to run a company to maximize customer value, “Are You Undervaluing Your Customers?" He is also the co-author of The Ultimate Question 2.0. Rob believes that customer loyalty and company success go hand in hand. Companies with high satisfaction rankings grow revenues roughly 2.5 times as fast as their industry peers. Leaders need to find ways to get the voice of the customer in front of the entire organization, not just sales or customer service (regardless of the size of the organization.) Rob also shares ways to destroy customer value (a lesson on what not to do).

In this episode, Rob discusses:

  1. Customer value.
  2. Leading for loyalty.
  3. Relationship recovery.

Have you had the opportunity to walk in an elementary school and witness the joy, the curiosity, the childlike wonder? Today, we are missing a piece of that of wonder. We can list the reasons why we’ve lost it and it‘s more important to recognize we can get that optimism back. John O’Leary believes in showing up with everything you have and investing in those right in front of you. John is the author of On Fire and his latest book, IN AWE: Rediscover Your CHILDLIKE WONDER to Unleash INSPIRATION, MEANING, and JOY. Further, we can use difficult challenges as an opportunity to grow in compassion and empathy and find your true direction.

In this episode, John shares:

There has been much research focused on what leaders need to be effective. Ryan Gottfredson asked, how do we capture the being element of leadership? In other words, what is the mindset? Ryan is a consultant, professor, and author of Success Mindsets: The Key to Unlocking Greater Success in Your Life, Work, & Leadership. Kevin and Ryan both agree that our mindsets fuel our thinking, learning, and behavior. Further, if you don’t have the right mindset, it is more difficult to build your skillsets. Ryan recognizes that logically we know a command and control system does not work and yet studies show 65% of employees want a new boss compared to more pay. He found leaders still struggle, despite the logic, because for most people, our mindsets are something we are not aware of. Ryan is offering a free assessment on his website so you can see where you stand. At the end of the day, we all have room for improvement and Ryan offers suggestions to help us get there.

In this episode, Ryan:

  1. Defines Mindset.
  2. Provides an overview of the 4 primary mindsets.

Dr. Wayne Baker has found that most people are willing to help, and most people don’t ask for what they need. This may be because we believe that others can help us, or it will make us appear weak. Wayne is a professor at the University of Michigan and the author of All You Have To Do Is Ask. Kevin and Wayne discuss the importance of asking both personally and professionally. Research shows that when we can ask for help, we are less frustrated at work (or home). We can find opportunities and talent. Further, it can make our teams more successful. He shares a four-step process of asking, starting with what is your goal? Leaders should be a chief help seeker and by working to change behaviors you can change your culture. He also shares thoughts on asking in communicating in a remote world.

In this episode, Wayne discusses 1. The reciprocity ring. 2. The law of giving and receiving. 3. SMART criteria.
